My guess was around 100 at the beginning of the year and production rate is about 40 a year. I could be overestimating the count though.

Bigger issue for me is how quickly they can ramp up naval variant. To me, the transport variant just isn't as needed when z8s are capable of caring everything. Z20 has so much excessive power that's not being utilized in the current role.

personally i think transport z-20 is absolutely necessary.
The problem with z-20 - as it is a traditional helicopter - is the possibility of its obsolescence within this decade (FVL looming over everything).
But compared to other stablehorses in China's helicopter fleet - it is needed, needed by all services, and needed in numbers previous PLA simply couldn't afford. Now it can.

It has its role, but I see pla having a larger transport help in z8l and the military version of ac313a in the future. Both can carry lynx atv, which z20 simply cannot do

Z-8L and ac313a are using foreign engines.

military version of AC-313A will be using WZ-10. They have plenty of PT6C for Z-8L. It's self sustaining.
